For D2C brands

Grow the orders that actually make money

For direct-to-consumer brands: COD orders confirmed on WhatsApp before they ship, abandoned checkouts and repeat purchases followed up automatically, and ads judged on profit per order after RTO, not on ROAS alone.

The problem

Sound familiar?

  • ROAS 3x dikh raha hai, par mahine ke end mein paisa bacha hi nahi.
  • A large share of COD orders come back, and you pay shipping both ways.
  • Customers buy once and never hear from you again, except in a discount blast.
  • Order-status questions fill the WhatsApp inbox, and nobody answers on Sunday.
  • You cannot say what one order really leaves you after discount, GST, shipping, COD charges, returns and ads.
  • Every agency reports a different number, and none of them talk about profit.
Where the money leaks

The leaks we look for first

  1. Unconfirmed COD orders

A COD order that ships unconfirmed is a bet. A WhatsApp confirmation and address check before dispatch filters out many orders that would have come back.

  2. RTO and return shipping

An order that comes back costs shipping twice, packaging and sometimes the product, on top of the ad money that won it.

  3. No repeat-purchase routine

A second order costs far less to win than a first. Without a timed reminder (a refill, a new range, care tips), customers drift.

  4. Abandoned checkouts

A shopper who reached checkout has told you what they want. A timely reminder brings some back at almost no cost.

  5. Ads run on ROAS, not profit

A good-looking ROAS can still lose money once RTO, shipping and payment charges come out. Break-even ROAS is the number that matters.

The system for D2C brands

The Self-Running Business System, layer by layer

Six layers, installed in order. The same method as every business, in your industry's words.

  1. Diagnose

Unit economics per product (price, discount, GST, shipping, COD, RTO, returns, ads), the order-to-delivery flow, repeat rates and the ad account. Find where profit leaks.

    Growth Diagnostic →
  2. Credibility

A fast store with plain COD and return terms, real product photos and reviews, and a WhatsApp number that answers.

    Credibility Builder →
  3. Demand

Google & Meta ads run against profit per order and break-even ROAS, with creative tests and budgets set from the unit economics.

    Demand Engine →
  4. Convert

COD confirmation and address check on WhatsApp before dispatch, abandoned-checkout reminders, and nudges to pay online.

    Conversion System →
  5. Operate

Orders, shipping and RTO tracked in one place, order-status updates on WhatsApp, a returns routine, and repeat-purchase reminders timed to each product.

    Operations System →
  6. Measure & Run

A weekly dashboard: orders, RTO by pincode and payment type, profit per order, cost per customer, repeat rate and break-even ROAS, reviewed every month.

A worked example

What it looks like in practice

Example, not a client

Example: a fashion brand shipping 1,500 orders a month, mostly cash on delivery

  1. Row 1 of 5: problem, fix, result.
    Before

COD orders ship as soon as they are packed

    The system

A WhatsApp confirmation and address check before every COD dispatch

    Layer: Convert
    What changes

Unconfirmed COD orders are held, not shipped blind

  2. Row 2 of 5: problem, fix, result.
    Before

Most buyers pick cash on delivery by default

    The system

A small prepaid incentive offered in the confirmation message

    Layer: Convert
    What changes

More orders are paid upfront, so fewer can be refused at the door

  3. Row 3 of 5: problem, fix, result.
    Before

RTO is counted only when the courier invoice arrives

    The system

A weekly RTO report by pincode and payment type

    Layer: Measure & Run
    What changes

High-RTO pincodes are visible and can be set to prepaid only

  4. Row 4 of 5: problem, fix, result.
    Before

No contact after the first order except sale blasts

    The system

Abandoned-checkout and repeat reminders timed to each product

    Layer: Operate
    What changes

Every customer gets a reason to come back

  5. Row 5 of 5: problem, fix, result.
    Before

Ads judged on the ROAS shown in the ad account

    The system

    A weekly profit-per-order report with break-even ROAS

    Layer: Demand
    What changes

Ads are judged against break-even ROAS, not the ad account

An illustration of how the system fits a typical business of this kind. It is not a client story and claims no result. To see what these changes are worth at your own numbers, use the D2C product profit calculator.

It starts with the Growth Diagnostic (₹25k–₹1L, +18% GST), which scores every layer of your business and ends with a 90-day plan. For most businesses like yours the Growth OS Starter package fits: ₹1.5L setup + ₹50k a month, +18% GST. You can also start with one service at a time; each price is listed on this page.

It adds a step after the order, not before it, so checkout conversion is untouched. Orders not confirmed within a set time get a call or are held; you decide the rule.

Yes, for the common store platforms used in India. Orders, carts and shipping status come in through their standard integrations. The diagnostic confirms what yours supports.

The ROAS at which ads take all the profit an order makes before ads. Below it, every order loses money. The product profit calculator works it out from your own costs.

Not if they are useful and few: order confirmation, dispatch, delivery and one well-timed repeat reminder. Marketing messages go only to customers who opted in, with an easy opt-out.
